In eGifting, quality is emotional. That’s why Quality Assurance (QA) became more than testing for us; it became the safeguard of joy, ensuring every tap delivers delight.
Here’s how our Quality Assurance (QA) journey evolved from firefighting to strategic enablement.
Back in 2013, our journey in the eGifting space began with just a handful of passionate developers, one bold idea, and zero formal QA. At the time, we were a lean startup laser-focused on speed and innovation. With limited resources, every team member wore multiple hats. There was no dedicated tester, no structured test cases, and certainly no automation. We built features, tested them on the fly, and shipped all in the same breath. It wasn’t about perfection, it was about momentum. While that came with its own challenges, it allowed us to move fast, learn quickly, and lay the groundwork for everything that came next.
Mistakes happened, of course. A birthday gift that didn’t get sent, a redemption code that failed to work. But every bug became a lesson. We fixed things fast and more importantly we learned even faster. Each misstep helped us build something better, more reliable, and more thoughtful for our users.
Customer feedback became our most valuable QA tool. If someone flagged a glitch, we jumped on it, day or night. It wasn’t scalable, but it was scrappy, and it worked for that phase.
But as our user base grew, so did the stakes. We couldn’t afford any bug failed workflow, we couldn’t let a broken redemption flow ruin someone’s special moment. That’s when we knew it was time to bring in dedicated QA specialist.
We hired our first QA, defined test coverage, brought in tools like JIRA and Zephyr, and slowly built a proper testing lifecycle. We moved from reaction to prevention from fire-fighting to quality ownership.
We started using Jira primarily for task tracking. There were no test cases, no formal test plans, just ad-hoc testing and bug reporting. We were testing in parallel while writing the test cases. It was enough to get by, but not enough to scale.
At that time, the QA role wasn’t fully established; the task was to build a QA process from the ground up.
Tight release cycles are a familiar beast in the tech world. We had a fair share of all-nighters. The pressure mounted, deadlines loomed, and the team rallied to push a feature or update live. Testing during those late-night hours required extra focus and dedication. It was a balancing act between thoroughness and time constraints, ensuring critical issues were caught without delaying the launch.
Our small QA team needed to grow. It became clear that scaling up was crucial to meet increasing demands. We gradually expanded by hiring new team members, a separate Team was setup for the specific projects. This approach helped us build a well-rounded QA function, eventually evolving into specialized Functional and Non-Functional teams.
Alongside team growth, we also moved toward more structured QA practices. Initially, we started small with TestLink to manage test cases. As our processes matured, we transitioned to Zephyr, which offered tighter integration with our Agile workflows. This shift brought QA closer to the core of our sprints, enabling more efficient test planning, execution, and reporting. With these tools in place, we gained the visibility and consistency needed to track quality metrics and continuously improve.
Once the chaos of the early days gave way to a steady rhythm, it became clear that sustainable growth required more than just bug fixes and test scripts. We needed process maturity, a deliberate approach to how we planned, executed, and communicated quality across the organization.
We began by introducing structure: strategic planning before releases, consistent test cycles, and lightweight yet effective QA guides. These became the glue that held our growing team together. As our Agile process matured, QA embedded itself deeper into the development lifecycle. Test cases were no longer an afterthought. They were written alongside user stories, reviewed before sprint closures, and executed in well-defined cycles aligned with sprint reviews and releases.
As the product evolved, complexity followed. Functional testing alone could no longer meet the demands of scale, security, and performance.
Security became a top priority. We introduced regular manual assessments and static and dynamic scanning tools into our workflows to catch vulnerabilities before they could impact end users.
Performance testing followed, handled by dedicated team members who used JMeter and LoadRunner to ensure our systems didn’t just work ,but worked well under pressure.
Automation, too, became a powerful ally. We built frameworks that covered regression, smoke, and integration tests all hooked into our CI/CD pipelines. This drastically shortened feedback loops and lowered release risk.
Beyond testing, we turned our focus to operational excellence. We streamlined our workflows through Jira automations and custom dashboards. QA subtasks now generate automatically when development tickets move to "In Progress." Bugs marked "Ready for Retest" trigger alerts via Slack. Test case statuses update automatically when linked stories close. What once demanded manual coordination now happens effortlessly.

All of this gave us something every QA team strives for clarity.
But the real differentiator was culture. We fostered a QA mindset where quality wasn’t just a department , it was everyone’s job. Peer reviews became routine. Knowledge-sharing turned into habit. And open feedback was encouraged at every level. That shared ownership elevated our standards and our confidence.
Our application was evolving rapidly with new features, integrations, edge cases, UI updates every sprint felt like we were adding another brick to a growing wall. But while our product grew stronger, our manual testing process began to fall behind. Regression cycles ballooned. QA was stretched thin. Releases began to feel more like bets than deliveries.
We didn’t start with grand plans. We began small with our B2C product. A handful of scripts. A basic test suite covering the gift purchase flow and page navigations. Every time a release came up, we ran the automation and saved hours. It was simple. But it worked.
As our product matured, so did our challenges. The environment shifted. The UI kept changing. Test data evolved. And soon, maintaining automation became a job of its own. So we changed our approach. We created a dedicated Automation Team, for our B2C and B2B product. This wasn’t just a QA extension it was a team of engineers with strong coding fundamentals and a mindset for building resilient systems.
We started where it mattered most: high-impact flows. Smoke tests. Sanity checks. Core regressions. We automated what broke the most, and what was used the most.
Our technology stack evolved too. Selenium was our foundation, but we added Cucumber to bridge the gap between business logic and test behavior. And then came Playwright bringing stability, speed, and cross-browser capabilities that were once a pain point.
As our frameworks matured and CI/CD pipelines absorbed our test suites, something remarkable happened:
The app was young, the team was small, and the expectations were sky high. In those early days, everything was manual.
Each build meant scrolling through the Android app, then grabbing the office iPhone to do it all again. Tap, swipe, back. Repeat. Regression testing felt like Groundhog Day. We would spend hours checking the same flows: search, personalize, checkout, notify. The test cases kept growing, but the team stayed the same.
We didn’t have a Mobile Automation team yet, We began experimenting with Appium and Selenium late at night after wrapping up manual testing.
Our first attempt at automation was humble a simple gift search and checkout flow. But when that script ran and passed on its own, it felt like magic. No more clicking through the same steps over and over. Just one run. wait for the result.
That small success gave us the boost we needed. We began building more scripts, covering critical journeys like payments and personalization. With each one, our testing load got lighter, and releases started to feel less overwhelming. A little smoother. A little faster.
But as our user base expanded, so did the complexity. Different devices, browsers, operating systems what looked flawless on one setup would break entirely on another. It became clear: emulator testing wasn’t enough anymore. We needed to test on real devices.
Setting up our own lab wasn’t realistic. Instead, we turned to the cloud and BrowserStack was the perfect fit. When our product gained significant traction, we experienced growth in users and partnerships. However, this success also made us a target for security threats.
Initially, we observed automated scripts and suspicious login attempts. Over time, both the frequency and sophistication of these attacks increased. This highlighted that our application had become the primary attack vector.
Our response involved identifying core application security requirements, defining team roles, hiring security engineers, and establishing secure development processes.
As part of our ongoing commitment to secure development practices, we include dedicated tasks for security testing in every sprint. This proactive approach helps us identify potential vulnerabilities early, whether it's common issues like OWASP Top 10 risks or subtle security flaws, ensuring our product remains robust and resilient against threats
Using industry-standard tools such as Burp Suite and static application security testing (SAST) platforms, we caught issues early and at scale.
We integrated these tools into our CI/CD pipeline to enable continuous security testing. Every pull request triggered automatic scans for known vulnerabilities, insecure code patterns, and exposed secrets, helping developers catch issues before they reached end users.
We also performed quarterly in-depth internal security audits, reviewing all major application components against a structured checklist based on OWASP and NIST standards. These audits were supplemented with periodic penetration testing engagements from external security firms, offering a fresh set of eyes on our stack.
Very early in our journey, we learned that great QA isn't just about tools or processes, it's the people, their judgment, curiosity, and mindset, that actually find bugs, ask the right questions, and protect the user experience. The biggest leap forward came when we started investing in mindset and mentorship. We didn’t just hire testers; we guided them, coached them, and aligned them with a common vision: quality is everyone's responsibility.
Upskilling wasn’t an afterthought, it was a strategy. Whether it was learning automation frameworks, exploring performance tuning, or understanding secure coding, we made sure our team had the direction, support, and clarity they needed to grow with the product.
Today, innovation and learning are built into our DNA. From hosting internal workshops and sharing playbooks, to encouraging pair testing and collaborative retrospectives, we continue to build a QA team that’s not only skilled, but deeply empowered.
